Distribution KPIs to Track in Ice Software

Once your production, routes, and billing all live in one system, you finally have something a spreadsheet could never give you: real numbers, updated every time a truck moves and a bag changes hands. But data alone does not run a business — the right handful of metrics does. The trap most ice wholesalers fall into is drowning in dashboards nobody acts on. This piece cuts through that: here are the KPIs that actually change decisions in a packaged-ice operation, why each one matters, and how good ice distribution software surfaces them without you building a single formula.

Revenue Per Route

The most important number in the business is what each route earns. Revenue per route tells you which trucks are pulling their weight and which are quietly losing money on fuel, labor, and melt. A route that looks busy can still be unprofitable if the stops are small and far apart. When your ice distribution software ties every delivery and invoice back to a route, this number is automatic — and it is often the first metric that makes an owner rethink how territories are drawn. If one route earns half what the others do, you either grow it, reroute it, or cut it.

Bags Per Stop and Cost Per Stop

Not all stops are worth the same. Bags per stop measures how much product moves at each account; cost per stop estimates what it takes to service it. Together they reveal the accounts that cost more to visit than they return — the tiny store twenty minutes off the route that takes six bags a week. You are not necessarily going to drop those accounts, but you should know they exist, because a route full of them will never be profitable no matter how hard the driver works. Tracking these two numbers is how you decide where to add stops and where to raise minimums.

Melt and Shrink by Truck

Melt and shrink are the invisible tax on every ice distributor. Product that loads onto the truck but never becomes revenue — melted, damaged, miscounted, or given away — comes straight out of your margin. Tracking shrink by truck and by driver turns a vague worry into a specific, fixable number. A truck running consistently high shrink might have a freezer problem, a load-planning problem, or a counting problem, but you cannot fix what you cannot see. When ice distribution software compares what left the warehouse against what got delivered and billed, the gap is your shrink, and watching it by truck is one of the highest-return habits in the business.

Load Accuracy and Reload Rate

A well-planned load leaves the warehouse with exactly what the route needs. Two failure modes hurt you: loading too little, which forces a mid-day reload that burns hours, or loading too much, which comes back as melt. Load accuracy measures how close your planned loads land to actual deliveries, and reload rate counts how often trucks have to come back for more. Both should trend toward zero waste as your data matures. If reloads are frequent, your par levels or drop estimates need tuning — and the software should make that tuning a few clicks, not a rebuild.

Receivables Aging and Unbilled Deliveries

Two billing KPIs protect your cash. The first is unbilled deliveries: bags that left the truck but never made it onto an invoice. In a paper operation this leak is invisible; in good software it is a report you check daily, and it should sit at zero. The second is receivables aging — how much of your net-terms money is thirty, sixty, or ninety days out. Watching aging lets you chase the sixty-day account before it becomes a ninety-day write-off. These two numbers alone often recover more than the software costs, because unbilled ice and aged receivables are pure lost revenue hiding in plain sight.

Consignment Sell-Through

For consignment accounts, sell-through is the metric that keeps you honest and profitable. It compares what you stocked against what actually sold, account by account. A freezer where you keep dropping product that is not moving ties up inventory and invites shrink; a freezer selling out before your next visit is telling you to raise its par level and capture sales you are currently missing. Sell-through turns each consignment freezer into a tuned, right-sized account instead of a guess.

Demand Trends and Seasonality

The last KPI is less a single number than a pattern: how demand moves across the week and the season. Ice is brutally seasonal and weather-driven, and the distributors who win are the ones who pre-build inventory ahead of a heat wave or a holiday weekend instead of scrambling into stockouts. When your history lives in one system, ice distribution software can show you the demand curve so you produce and load ahead of the spike, not behind it.

Pick Five, Not Fifty

The goal is not a wall of dashboards. Pick five KPIs that map to your biggest problems — usually revenue per route, shrink, unbilled deliveries, aging, and sell-through — and check them on a rhythm. Numbers you actually look at beat numbers you merely collect.

KPIs only work if the switchover captured your data cleanly, which is why our guide to Onboarding a Distributor Onto New Ice Software is worth reading alongside this one. For the full picture of how these metrics come together, see our overview of ice distribution software.
